Lesson one: control substitutions in writing

Every project reaches a moment when the specified product is unavailable and someone on site needs to keep moving. Without a rule, the substitution happens by phone and appears in the finished work.

Write the rule into the contract: no substitution without written approval, and any proposed alternative must arrive with its own documentation showing equivalence on the properties that mattered. Name those properties explicitly. If the reason for a product was low emissions, then emissions documentation is the test, not the price or the color.

Lesson two: one batch, ordered once

Natural and recycled materials vary between production runs, quarry lots and dye lots. Ordering the full quantity in a single batch, including waste and spares, avoids a visible seam where the second order begins.

This applies more widely than people assume: stone, tile, wood flooring, wool carpet, linoleum, paint tinted on site, and grout. For paint, keep the tint formula and the batch code. For stone, ask for slabs from a single block where the veining matters.

Lesson three: storage is part of the specification

Delivered material sitting in an unheated garage through a wet week is a common and avoidable loss. Agree in advance who provides conditioned storage, and confirm the space exists before scheduling delivery.

Lesson four: treat a water event as an emergency

Roof openings, plumbing work and weather all put water into buildings mid-project. The response window is short. EPA's guidance on cleaning up after flooding to protect indoor air sets out the sequence: remove standing water, dry the structure and contents quickly, and discard porous material that cannot be dried.

The same rule appears in EPA's mold cleanup guidance, where drying water-damaged areas and items promptly is the step that prevents growth in the first place. On a live site that means stopping other work, getting air movement in, and measuring the material rather than guessing whether it dried.

Insulation, gypsum board and engineered panel products that sat wet do not recover because the surface looks fine.

Lesson five: someone must inspect the delivery

Deliveries arrive when the house is busy and get signed for by whoever is nearest. That signature is often the moment a damage claim dies.

Name a person responsible for delivery inspection, give them a checklist covering quantity, batch, visible damage and documentation, and require photographs before anything is moved inside. Five minutes at the tailgate is worth more than an argument three weeks later. How much spare material should I order? Waste allowance plus a separate spares quantity. Ten percent waste and a few percent spares is a common starting point.

Can I accept a substitution to keep the schedule? Yes, if the documentation shows equivalence on the property that mattered. Get it in writing the same day.

What if material was stored badly? Measure it. Wood and cork can be reconditioned if the moisture content comes back into range. Cement products that set in the bag cannot.

Who pays for material damaged on site? Whoever the contract names as responsible for storage. Settle it before the first delivery.
